SEO vs Google Ads: Which One Should You Spend On?

SEO vs Google Ads: Which One Should You Spend On?

The Final Code
The short version

Ads rent the click. SEO owns the page. Ads stop the day you stop paying. SEO keeps working after the invoice does.

If you need the phone to ring this month, start with ads. If you need it ringing in two years without paying per call, start with SEO. If you can only do one, the question at the bottom of this page settles it in about a minute.

This is the question we get asked more than any other, usually phrased as "which one is better." Neither is better. They do different jobs, and picking the wrong one for your situation wastes a year or a budget, sometimes both.

We run both sides for clients as an SEO company in Ventura, California, so we have no reason to sell you one over the other. Here is how we actually decide.

First, the myth that costs people the most

A surprising number of business owners believe that buying Google Ads helps their organic rankings. Some have been told it outright by somebody selling ads.

Investment in paid search has no impact on your organic search ranking.

Google also says it maintains a strict separation between our search business and our advertising business. That is from Google's own Ads documentation, not from us.

So paying for ads buys you ads. It does not buy you rankings, it does not warm Google up to you, and turning ads off does not get you punished. Anybody who tells you otherwise is either confused or counting on you being confused.

What each one actually is

Google Ads Rented
SEO Owned
SpeedLive this afternoon. Traffic the same day you switch it on.
SpeedMonths. The first calls usually land around month four.
When you stopIt goes dark the same hour. No residual.
When you stopThe pages keep ranking and keep earning for a long while.
Cost shapeYou pay per click, forever, and the price rises as more competitors bid.
Cost shapeYou pay for the work once. The clicks after that are not billed per click.
ControlTotal. One town, one zip code, one time of day, one device.
ControlIndirect. You influence it, you do not set it.
Proof it worksDays. You know within two weeks which words turn into calls.
Proof it worksA quarter before the trend is honest, and it compounds after that.
What people thinkSome buyers skip ads on principle, fairly or not.
What people thinkThe top organic spot reads as earned rather than bought.

One of them is a tap. The other one is a well. Taps are faster to install.

What changed on the results page

It would be dishonest to write this in 2026 and pretend the results page looks the way it did five years ago. It does not. Ads are taking a bigger share of the clicks than they used to.

Aleyda Solis analyzed Similarweb data across four US verticals, comparing January 2025 with January 2026. Every one moved the same direction.

73% to 50% Organic click share Headphones searches, in one year.
3% to 16% Text ad click share Same searches, same year.
4 of 4 Verticals moved Organic down in every one measured.

You can read the full analysis here. Now the honest caveat, because this is where most agencies would stop and let you panic: those four verticals are headphones, jeans, greeting cards and online games. They are shopping searches. Google monetizes shopping searches hard because that is where the money is.

Nobody buys a repipe off a product carousel. If you sell a service in a town, your results page still looks much more like the old one: a map pack, then organic results, and often no shopping ads at all. Take the direction seriously. Do not take the numbers as yours.

When ads are the right first move

  • The phone needs to ring this month, not this year.

    Ads
  • You are opening, relocating, or launching something with a date attached.

    Ads
  • Your work is an emergency people search for at 2am. Burst pipe, lockout, no heat.

    Ads
  • You genuinely do not know which words turn into money yet, and you want to find out in two weeks instead of two quarters.

    Ads
  • It is your season, and the season is eight weeks long.

When SEO is the right first move

  • People buy from you more than once, or refer you.

    SEO
  • Your customers research before they call, and the decision takes weeks.

    SEO
  • You serve several towns and need to exist in all of them, which gets expensive to rent.

    SEO
  • Most of your work comes off the map, which is a different job again. That one sits in local SEO and the map pack.

    SEO
  • You have been paying for clicks for years and own nothing to show for it.

The question that settles it

Ask yourself this: if I turned the spend off tomorrow, what would I still have?

With ads, the answer is nothing, and that is not an insult. Rented things work exactly as long as you pay for them, and sometimes renting is the right call. With SEO the answer is pages, rankings and a profile that keep producing while you sleep, which is why it costs more attention up front.

If the honest answer is "I cannot afford for it to stop," you are describing something you need to own.

Nobody ever bought a building because the rent was cheap this month.

Do the math with your own numbers

Here is a thing you can do this week, free, that beats any argument we could make. Open Google Ads Keyword Planner and look up what a click costs for the five searches that actually bring you work. Multiply by how many clicks you would want in a month.

That number is what your traffic is worth on the open market, every month, forever, if you rent it. Now compare that to earning the same clicks once and keeping them. We are not going to put a figure in a blog post, because yours depends on your trade and your town, but you will know inside ten minutes which way your situation leans.

The real answer: both, in an order

Most local businesses that do well run both, and the order is usually ads first to buy time, SEO underneath to make the ads unnecessary on the terms you win.

The part people get wrong is running them as two separate vendors who never speak, so you pay for clicks on words your own site ignores. We wrote about that at length in SEO and PPC working together, and it is the single cheapest fix on this page.

Primary Pool Services is what it looks like when both run off one list. Local search and Google Ads by one team, and the company went from forty pools to more than two hundred. If you want the paid side handled properly, that is Google Ads management.

And if you are about to start on the SEO side, read how long SEO takes to work first, so the timeline is agreed before anybody spends anything.
